Too many leaders get pulled into the day-to-day. Firefighting, problem-solving, and doing the work themselves. But when we’re constantly in the weeds, we lose perspective.
We stop thinking ahead. And instead of leading, we start reacting.
That said, leadership isn’t about staying distant either. There are moments when we must step in – to stabilise, to support, and to shift momentum.
The real skill lies in knowing where you need to be, and when.
Because our greatest value as leaders rarely comes from doing the work. It comes from creating the conditions for others to succeed, making sound decisions, and maintaining a clear view of the bigger picture.

If You’re in the Fight, You’re Not Leading
If you’re a leader who often finds yourself caught up in the day-to-day… solving problems, firefighting, getting pulled into everything…
Then today’s episode of The Leader’s Kitbag is for you.
I’m filming this at what’s left of Berkhamsted Castle, and it’s said that this is where the Archbishop of York surrendered to William the Conqueror, shortly after the Battle of Hastings in 1066.
Now I was watching a series recently about that period in history.
And one thing really stood out to me.
The two kings weren’t in the thick of the battle most of the time.
They took a position on higher ground.
A vantage point.
So they could see what was happening across the whole battlefield.
Because if you’re in the middle of the fighting…
You lose sight of the bigger picture.
You can’t see what’s unfolding.
And ultimately…
You lose control.
And this is something I was taught very early on in my Army career.
If you’re fighting… you’re not commanding.
And the same is true for us as leaders.
If we’re constantly in the weeds…
Doing the doing…
Solving every problem ourselves…
We lose perspective.
We stop seeing the bigger picture.
We stop thinking ahead.
And we start reacting…
Instead of leading.
But – and this is important – that doesn’t mean we should never get involved.
Because there are moments…
When leaders do need to step in.
Even in those battles, there were times when the kings rode into the thick of the fighting.
To steady things.
To shift momentum.
To show presence.
And that’s the balance.
Great leadership isn’t just about taking the helicopter view
And it’s not about always being in the thick of it either.
It’s about knowing where you need to be… in any given moment.
And more importantly:
Where do you add the most value right now?
Because for William the Conqueror…
It was rarely swinging a sword.
And for us as leaders…
It’s rarely being in every sales meeting or solving every issue in the warehouse.
Our real value comes from:
Thinking ahead.
Making good decisions.
And creating the conditions for others to succeed.
So here’s a simple habit to build.
Take a breath and ask yourself:
Where do I need to be right now?
And
Where do I add the most value?
